What i have:

Gigabyte z170x gaming 3 (z170 chip) with 2x m.2 slots for nvme ssd x4

I7-7700k

GTX 1080

2x 2.5 inches sata3 ssds connected to SATA3_4 & SATA3_5...(the mb says if only SATA3_4 & SATA3_5 are used then the 2x m.2 slots run at x4

The upgrade:

I want to add two x4 nvme ssds to the m.2 slots and add another x4 nvme through a pcie to m.2 nvme adapter connected to the PCIEX4 slot.

My understanding:

The i7-7700k has 16 lanes which the GPU uses.

The z170 chip has 20 lanes...

My upgrade requires 3x4=12 lanes

12<20 so the upgrade is possible and all three x4 nvme ssds run at x4 ?

Yes. It's fine.

If you plan to use PCIEX4 slot for M.2 adapter, then PCIEX1_3 slot can not be used (or you get reduced bandwidth on PCIEX4).
If you plan to use PCIEX8 slot for M.2 adapter, then PCIEX16 slot bandwidth gets cut in half.

Make and model of your PCIe to M.2 adapter? Per your manual for your motherboard, here, PCIEX4 slot is shared with PCIEX1_3. You're going to be fine with lane allocations, just keep your x4 adapter on the last PCIe slot.
